What a New Progressive Die Taught Me About Choosing an Automotive Stamping Supplier

The Day Our Go-To Stamping Shop Said No

The email came through at 4:51 on a Friday afternoon in June 2023. Our regular stamping supplier was politely saying no to a new progressive die project. “We don’t have the engineering capacity for a die with this many stations.” That sentence started a 14-week search that ended with a supplier switch—and a lot of lessons about automotive stamping.

I’m the office administrator for a 140-person automotive components plant in Ohio. I manage purchasing for production materials and MRO supplies—about 60 to 80 purchase orders a year. Maybe 70, I’d have to pull last year’s actual count. I took over procurement in 2020, after the previous buyer retired. I report to both operations and finance, so when a part arrives late or a die doesn’t pass PPAP, I’m the one explaining it to two bosses.

Before this project, I would’ve told you that automotive stamping is a commodity. Find three quotes, pick the lowest, move on. That approach did fine for simple blanks and brackets with generous tolerances. Then the project came along that changed my mind.

The Bracket That Needed More Than a Punch Press

In May 2023, our sales team landed a five-year contract for a transmission bracket for a Tier 1 customer. The bracket was a one-piece design requiring a multi-station progressive die—nested cuts, coining, and a tight flatness tolerance. On top of that, the same assembly included an automotive forging part that we’d been buying from yet another supplier.

I sent RFQs to three companies. One was a large stamping house in the Detroit area. One was a midsize job shop. And NSK was the third, mostly because their website showed an unusual mix: progressive dies, CNC machining, forging, and aluminum extrusions under one roof. I wasn’t sure they’d be interested in a project our size, but the range of capabilities caught my attention.

Comparing Quotes for Automotive Metal Stamping Parts

Two quotes came back in the first week. The Detroit shop had the lowest unit price—about 18% below NSK’s. The job shop said they were at capacity. NSK’s quote came in third, but it was different. It had a DFM (design for manufacturability) report attached, not just a price list. They had questions about our press tonnage, coil width, and whether we wanted quarterly maintenance included.

Everything I’d read about auto stamping die suppliers said plant size and press tonnage matter most. And to be fair, the Detroit shop had plenty of both. But when I asked them for a stamped simulation on our part, the answer was vague: “We’ve done tons of automotive industry stamping projects. Don’t worry.” Then a week went by with no follow-up.

The most clarifying moment came when I called to ask about PPAP timing. The salesperson said, “We kinda assumed you’d be handling the PPAP paperwork on your end.” That’s when I understood the difference between a shop that cuts auto stamping dies and a supplier that can actually get an automotive part approved for production.

Why NSK’s Quote Made It to Production

Let me be straight: NSK wasn’t the cheapest, and they didn’t promise the fastest delivery. What they did was state their limitations. Their engineer noted that our proposed part radius could cause micro-cracks during high-volume stamping and suggested a slightly larger radius—provided it wouldn’t affect the assembly fit. Their quality manual referenced IATF 16949, and the DFM was laid out in the AIAG APQP format. That mattered later when the customer’s SQE started asking questions.

If you need a single sample or low-volume prototypes, our setup costs will make this uneconomical. For production quantities, we’re confident.

In my opinion, that’s the kind of honesty that gets a PO signed. I should’ve put a timeline for the PPAP question in writing with the first supplier. I told myself they do this all the time, it’ll be fine. That was the one time the conversation got “lost”—or so they said. The same lesson applied to a written DFM: if a supplier can’t explain how they’ll make the tolerance, that’s a red flag, not a detail.

We chose NSK in early August 2023. The die was completed in about eleven weeks. The first PPAP sample had a minor burr on a flange hole that I’d never have caught, and their quality engineer caught it before submission. They reworked the die, submitted without drama, and we passed on the second attempt. That’s the part I keep coming back to: the process worked the way it was supposed to.

The Forging Failure That Made Multi-Process Matter

A year later, in March 2024, our existing forging vendor for the link arm had a press breakdown with a six-week repair estimate. That killed the schedule for the same program. I called NSK in a mild panic, asked if they could take over the automotive forging parts as well. Because they already had the forging equipment and had put the time into understanding our part, they were able to quote and ramp a temporary solution in about three weeks.

That trigger event changed how I think about backup planning. I never would’ve chosen a supplier based on “what could go wrong later.” But having one vendor that could absorb an unexpected forging order—without starting over from zero—saved us from a serious production shutdown. It also simplified our audit trail because one supplier owned both part families.

An Automotive Mold Maker vs. a Production Supplier

I used to think “automotive mold maker” and “automotive stamping supplier” were basically the same thing. They’re not. A mold maker can cut a beautiful auto stamping die and deliver it to your dock. What you’re paying for after that is the team that supports the die’s lifecycle—maintenance, root cause analysis, die revisions, PPAP re-submissions, and being honest about when a tolerance is too tight for high-volume stamping.

From the outside, a lower quote looks efficient. What I didn’t see in that first quote was all the engineering time that wasn’t budgeted for. In the end, the total cost of the project—including die trials, sample submissions, and the downtime we avoided—probably made NSK the more economical option. The cost follows the capability, not the other way around. People think expensive suppliers charge more because they want bigger margins. Most of the time, the higher price reflects the process investment needed to do the job correctly.

If You’re Sourcing Automotive Stamping Parts

I’m not going to tell you there’s one “best” supplier for everyone. Here’s where NSK worked for us:

  • Production volumes with PPAP requirements. If you need a repeatable process and documentation, the extra engineering effort is worth it.
  • Mixed processes. Stamping plus forging plus CNC under one roof made our supply chain easier.
  • Die maintenance expertise. At least for our bracket, having the die maker involved in the long-term production was a game changer.

But if you’re prototyping or need one-piece custom parts quickly, a local job shop with lower overhead could be a better fit. NSK’s own quote said as much. Process discipline adds cost when there’s no process to control.

If I were evaluating an auto stamping die supplier today, I’d ask a different set of questions than I did back then:

  1. Who writes the PPAP document—you or me?
  2. Can you provide DFM feedback before we commit to tooling?
  3. What happens if the die fails mid-run?

Those questions cut through the sales talk more than the unit price ever did. We got lucky—the supplier we found told us the truth before we signed. Next time, I’ll know to ask for it.
