March 2023. A silver Subaru Outback sat in the shop with the cylinder heads off. The customer had approved Subaru head gasket repairs, a timing kit, and a water pump. The engine was scheduled to go back in on Friday. That Friday deadline made me rush the parts order.
Before I get to the mistake, here's my background: I'm a supply-chain engineer at NSK now, handling custom metal parts orders for B2B customers. In case you're wondering what does an ignition coil do? It's a transformer. It takes 12 volts from the battery and steps it up to anywhere around 20,000–40,000 volts to jump the spark plug gap. It's a simple concept, so I treated it as a simple part. That was the mistake.
The Test Drive That Proved Me Wrong
Most Subaru head gasket repairs go fine when you follow the spec. This one was different.
The Rhino drive shaft arrived first. The flanges bolted up, but the center support bracket was off by about 5 mm. We could have drilled the holes, but that would have voided the warranty. So we boxed it, paid return shipping, and ordered the OEM version. The car stayed on the lift an extra day.
The rotor/hub assembly made it about 300 miles before the ABS light came on. The bearing started to grumble. According to the catalog on the NSK website, the part number from the box wasn't a valid production number. The most frustrating part of this whole sequence: none of it was hard to prevent. The NSK website had a catalog. The OEM drive shaft had a part number. The ignition coil had a resistance spec. I just didn't check because I was in a hurry and I wanted the lower price.
The Real Cost of "Cheaper" Parts
Let me do the math out loud. The $85 rotor/hub assembly ended up costing $340: $85 for the first part, $145 for the correct replacement, $95 labor to remove the first one, and $15 in return shipping. The Rhino drive shaft cost nearly $400 after restocking fees, return freight, and the second installation. The $36 ignition coil cost around $240 when I added the genuine coil and diagnostic time. Total: more than $1,000—maybe $1,080, I'd have to add it up. Either way, it was avoidable.
From the outside, it looked like I was being a careful buyer. The reality is I was only comparing unit prices. I wasn't counting shipping, restocking fees, extra labor, the customer's additional rental car days, or the credibility hit when a repair comes back.
In my opinion, the lowest unit price is the most dangerous place to start an order. This is especially true in B2B parts sourcing. If a stamped or machined component fails after it's installed in a line, the downtime and rework costs are far larger than the price difference. Time is part of total cost.
Let me be clear: budget parts rarely cause problems when they're used in low-risk applications—but there are exceptions. A drive shaft, a rotor/hub assembly, and an ignition coil are not low-risk.
What I Do Differently Now
I still search for parts quickly. But now I have a checklist. If a listing claims an NSK part or bearing, I verify the part number on the NSK website before paying. If a drive shaft is from a lesser-known brand, I ask for the OE cross-reference or a drawing of the bracket dimensions. If it's an ignition coil, I compare resistance specs and warranty terms.
I also don't let a Friday deadline override verification. A return date is a goal, not a reason to skip a 10-minute check.
At NSK, the same lesson shows up in metal parts. People assume a cheaper stamping die means lower part cost. The reality is that die steel, maintenance, scrap rate, and press setup time often matter more. We design progressive dies for the total cost per good part, not just the initial tooling quote. That's the same total cost thinking that would have saved me $1,000 on that Subaru job.
